Personal Injury Firms: A New Playbook to Out-Sign the Competition
How we helped two top-tier personal injury firms turn every marketing channel into higher-value cases
Baseline is the firm's own prior-year average: 124 signed auto cases a month at $2,029 each. Pidoxa's figure is fully loaded (media plus program fees) for the digital program; TV and radio buying stayed with the firm's own buyer.
Cost per tracked conversion under last-click attribution, year over year on the same analytics property. Conversions are tracked calls, forms and CTAs, not signed cases.
Pidoxa's first-party PIT tag joined to the firms' intake records. The underlying data belongs to the firms and is not released.
Two top-tier injury firms
Pidoxa has run this engine for two top-tier personal injury firms. Both engagements are under NDA: firm names, markets and dates are withheld, and the figures on this page are stated exactly as the engagement records support them, with their definitions.
Firm A is a multi-office personal injury firm, decades in market, with a recognizable brand character already on TV. Family-owned, in a highly competitive market, it named a “lack of affinity for personal injury attorneys” as a threat in its own SWOT.
- 01 Grow signed auto cases from 124 to 130 a month at a maximum $2,300 per case.
- 02 Step up in 25-case blocks toward 250 signed cases a month.
- 03 Finally see which dollars were producing the cases.
- 04 Move the case mix toward the tier-3-and-up cases that define a firm.
Buying the 2s, losing the 5s
Personal injury marketing in the United States is a click funnel attached to a television budget. The national brands own the television, and everyone else buys the click: $442 for an average Google search lead, converting to a signed case five to fifteen percent of the time.
The click funnel works exactly as designed. It finds people who fill out forms, and people who fill out forms after an accident are overwhelmingly tier-1 and tier-2 cases: property damage, whiplash, a parking-lot rear-ending.
The cases that define a firm are not won on the click. A family facing a death or a dismemberment does not shop a category. They call the name they already know.
- Paid search at 6% of site traffic at Firm A.
- No call tracking, no source field on intake, and no attribution between the TV buy and the website.
- At Firm B, a search account optimized for brand clicks, and site pageviews down 6% year over year before the program.
- Last-click reporting gave the final search ad all the credit and the brand work that made the family click none.
Firm A was signing 124 auto cases a month at $2,029 each, on a seven-figure media budget, with no way to see what it bought. Its intake reports arrived every month with an empty “marketing source” column.
Across the market, cost per signed case climbs every quarter because every firm in the metro is bidding on the same clicks. A firm whose search campaign produces 2s at $4,400 each is not running a profitable channel; it is renting a thin business.
A click funnel catches the 2s. A journey earns the 5s
Pidoxa scores every intake 1 to 5. The number decides who takes the call, which media gets the credit, and what the case is worth to the firm.
We mapped the whole path the family travels: the memory built before the crash, the 72 hours after it, the family member doing the searching, the first call, the signature. Media is sized to each stage. Connected TV and programmatic build the memory, search and LSAs harvest the moment, and QuiqList recovers what leaks.
Tier triage at the first call and role-weighted attribution by tier mean the firm funds what produces 4s and 5s. The program does not promise more cases. It promises different ones, on the same signed volume.
- 01 Rebuilt search around intent that produces 3s and up (truck, motorcycle, pedestrian, surgery) instead of the cheapest “car accident lawyer” click, and defended branded search.
- 02 Put search, social, programmatic, CTV, audio, SEO and native content under one plan.
- 03 Launched hospital- and urgent-care-geofenced programmatic in English and Spanish, with retargeting, connected TV and pre-roll.
- 04 Built a landing-page microsite with 13+ pages, one per case type, so the first call started with the right questions.
- 05 Installed dynamic call tracking into the CRM, plus GTM, pixels and a first-party tag on every page and tracked number.
- 06 Wrote intake workflows and scripts, with tier triage at the first call.
- 07 Measured online-to-offline attribution across 21 TV and radio stations the firm bought itself.
- 08 Built a custom multi-touch model to see which channels touched the journeys last click credited elsewhere.
Five lessons that became SCALE
Signal, Create, Acquire, Lift, Expand. One team, one set of definitions, one scoreboard the partners read the same way.
Memory media is measurable
Station lift windows, returning visitors and branded traffic proved what the TV and CTV did. Last click never would have.
The brand asset the family recognizes wins
The firm’s own brand character and Spanish-language creative were the top performers across every channel, not the stock “were you injured?” ad.
Intake is where the case is won or lost
Call tracking exposed missed calls and the outlying metro that never converted; landing pages per case type changed the first conversation.
Agree the scoreboard before you start
126 contested cases in 73 days taught us to put the attribution model, by tier, in writing in week one.
Volume follows the budget; value follows the plan
When media was cut, cases fell with it; when it ran inside the plan, the mix moved. Growth spend is released by the scoreboard, not the calendar.
Every channel rebuilt to a signed case
At Firm A, month one brought the most signed auto cases in any month on record, at 57% below the baseline cost. At Firm B, web contacts beat traditional media in month one for the first time in sixteen months; by month three, 67% of leads came from the web. Across both, case value per signed case rose more than 38%.
Firm A outcomes
- ✔ 143 signed auto cases in month one against a 124 average; 360 in the first 90 days on $377,642 of program.
- ✔ Paid search click-through 2.67% → 6.42% and conversion rate 6.16% → 16.55%, more than double the industry benchmarks.
- ✔ Brand search cost per conversion $196 → $108 while impression share rose from 51% to 66% on the same budget.
- ✔ Website sessions +101% year over year; tracked conversions +87%.
- ✔ 3% of inbound calls missed once call tracking exposed the pattern.
- ✔ Site health 59% → 90%; 5,921 ranking keywords, 561 in the top three, worth about $185K a month in equivalent paid traffic.
- ✔ The five best TV and radio stations drove the lift on half the money the five worst consumed. A reallocation plan was delivered by station, day and daypart.
Firm B outcomes
- ✔ Paid-search conversions 355 → 7,277 year over year.
- ✔ Conversions from the channels Pidoxa introduced (programmatic, social, pre-roll, email) went from 2 to 3,488.
- ✔ Website users +88%; pageviews from −6% before the program to +41% during it.
- ✔ Returning visitors +630%: the family coming back to the name they now know.
- ✔ Phone calls and CTA completions +65%; monthly qualified leads +16% year over year.
- ✔ Paid-search bounce rate 65% → 38% in four months as intent-matched landing pages replaced the home page.
cases contested in 73 days, nearly doubling the cases attributable to the program.
Pidoxa’s analyst challenged cases the firm had labeled “TV” or “web.” The attribution model, by tier, is now written down in week one.
- 01 Search rebuilt around intent that produces 3s and up; brand defended; the outlying metro with no down-funnel conversion was cut.
- 02 Memory media where the family actually is: hospital and urgent-care geofencing, connected TV and pre-roll, Spanish-language creative, and the firm’s recognizable brand character.
- 03 Intake instrumented: dynamic call tracking into the CRM, missed calls down to 3%, intake scripts and landing pages per case type.
Same 100 signed cases, a different mix
A paid-search firm signs 65 of 100 cases in tiers 1–2. SCALE moves fourteen points into tiers 4–5. For a growing firm signing 15 cases a month, modeled fees more than double.
A planning illustration on published benchmarks, not a projection. Tier 3 pays in 9–18 months; 4s and 5s in 18–48. Intake fixes pay in month one, which is why the plan is sequenced that way.
